Ecosystem Business Model

A business model built around a core product that becomes more valuable as more complementary products, services, and third-party developers build around it, capturing value from the growing web of dependencies rather than solely from the core product's direct sale.

Why does Ecosystem Business Model matter?

An ecosystem's defensibility comes from switching costs that compound across every complementary piece a customer or developer has built on top of the core product, a far deeper moat than the core product's features alone, but building one requires the company to genuinely share value with third parties rather than capturing all of it, and companies that try to extract too much value from ecosystem participants eventually see them leave for a more generous alternative.

What does Ecosystem Business Model look like in practice?

Suppose a project-management tool opens an API and a marketplace where third-party developers can build and sell integrations. A customer who has connected five internal tools through the marketplace faces real switching costs beyond the core product itself, moving away means rebuilding all five integrations elsewhere. The company earns a small marketplace fee, less than it could capture by building all integrations itself, but the resulting switching costs and expanded functionality make customers far stickier than the core product alone would, and the total addressable value of the ecosystem exceeds what any single company could build internally.

What are the common mistakes with Ecosystem Business Model?

  • Trying to capture too much value from ecosystem participants through high fees or restrictive terms, driving away the developers who make the ecosystem valuable.
  • Opening an API or marketplace without the trust, documentation, and support infrastructure third parties need to build confidently on it.
  • Underestimating how long an ecosystem takes to reach the density where its network effects meaningfully outcompete a closed, controlled alternative.
  • Treating ecosystem-building as a marketing initiative rather than a core strategic bet requiring sustained investment and genuine value-sharing.

Where the term comes from

James F. Moore's 1993 Harvard Business Review article "Predators and Prey: A New Ecology of Competition" is the source of the business ecosystem idea. His argument was that a company should be understood not as a member of one industry but as part of an ecosystem spanning several, whose members co-evolve around an innovation, cooperating and competing at the same time.
